brass annealing and case length

Hi--Just getting started reloading, have gotten to the point I would rather load than shoot! I'm having trouble getting my cases trimmed to the same length--different by as much as .008. Even bought a new trimmer, tho I think nothing wrong with the old one. The brass is sometimes soft and sometimes hard to cut. I'm using old brass from the shooting range. I thought annealing might even things out a bit, but I really don't know much about it. Why? How? Any suggestions on reading material? Any help appreciated. Thanks, Bill
